The new pipeline is: Claude as the writers' room, an image model for consistent character frames, and an image-to-video tool (Higgsfield, Kling, Runway) for motion. Here's the studio workflow.
Step 1: The character bible
Consistency is everything in animation. Build the bible once:
Help me design an animated character for my brand: [business + feel]. Define: name, personality in 3 traits, visual description precise enough to regenerate them identically (age, build, hair, outfit, colors as hex codes, art style — e.g., "clean 2D anime style, thick linework, flat cel shading"), and 3 signature poses. Output as a CHARACTER SHEET I can paste into any image generator.
Step 2: Script and storyboard
Write a 30-second animated clip starring [character] about [topic — a tip, a story, a product moment]. Output as a storyboard table: SHOT # | DURATION | WHAT HAPPENS (physical action, camera) | DIALOGUE/TEXT | IMAGE PROMPT (character sheet description + this shot's pose, expression, background). 5-7 shots max.
Step 3: Frames, then motion
- Generate each shot's keyframe in your image tool using the storyboard's image prompts. Regenerate until the character matches the bible — this is where the patience goes.
- Animate each frame in your video tool with short physical motion prompts ("she turns toward camera and smiles, hair sways, background static").
- Assemble in CapCut or similar: clips in storyboard order, dialogue as captions or AI voice, music under it.
Honest expectations
You'll get 80% consistency, not Pixar. Hands, fast motion, and complex interactions still glitch — design around them: slower moves, simpler poses, cuts instead of continuous action. The constraint reads as style when you commit to it.
A recurring character compounds. One-off animations entertain; a character that shows up weekly becomes brand equity. That's why the bible comes first.
